When that same courier routes volume to a centralised smart locker system or local retail partner, they can drop off up to 150 packages in a single hour. By turning dozens of individual residential stops into a handful of high-volume drops, automated locker systems could reduce last-mile delivery costs by as much as 50% to 55% in some cases. This shift slashes per-parcel delivery costs, optimises fleet utilisation, and insulates carrier margins from the volatile nature of residential delivery.
Network Pooling and Shared Infrastructure
Building these networks is capital-intensive, which has sparked a shift in how competitors interact. The early days of locker deployment were defined by proprietary, siloed networks where each carrier installed their own branded metal boxes outside the same retail locations. Today, that approach is being replaced by open-access infrastructure and network pooling.
Direct market rivals are actively signing landmark infrastructure-sharing agreements to pool their out-of-home points. By treating locker networks like a shared utility rather than a proprietary marketing tool, operators share the initial capital expenditure and ongoing maintenance costs. This cooperative approach ensures that lockers stay filled to capacity, maximising the yield per location and preventing town centres and high streets from becoming cluttered with underutilised, brand-specific infrastructure.
Consumer Habits and Checkout Realities
The growth of OOH logistics is not just a carrier cost-saving measure; it is increasingly dictated by changing consumer behaviour at the point of purchase. Modern shoppers routinely choose locker pickup over home delivery, with roughly 44% of European e-shoppers actively selecting OOH options when presented at checkout. In the Nordics, that figure spikes, with 77% of consumers citing pickup choice as a primary factor when deciding where to shop online.
This shift has direct consequences for online merchants. Delivery friction remains a leading cause of digital basket abandonment. Recent data indicates that missing or inconvenient pickup options account for up to 17% of abandoned checkouts, while over half of consumers express frustration when a retailer limits checkout options to a single carrier. In highly mature locker markets like Poland; which leads Europe alongside Czech Republic in unique locker density per capita, over 50% of shoppers will completely abandon a purchase if a localised locker network is missing from the checkout options. By utilising smart lockers for reverse logistics, retailers can offer automated, label-free returns. A customer simply scans a QR code at the locker site and deposits the item, eliminating the need for printed paperwork. Carriers then collect these returns in bulk during their standard delivery drops. This method strips out significant processing costs from the reverse journey, speeds up inventory restocking cycles, and removes the friction of traditional post office queues for the consumer.
A Critical Market Evaluation
While the operational benefits of OOH logistics are clear, the widespread adoption of this model will create distinct structural imbalances across the market.
For carriers, the benefits are asymmetric. Large, well-capitalised operators who secure prime real estate for their locker hubs will lock in structural cost advantages that regional players cannot match. Meanwhile, small independent couriers who lack access to these shared networks may find themselves priced out of urban markets entirely as doorstep delivery becomes an expensive, premium service tier.
For retailers, this evolution demands an overhaul of their IT and fulfilment strategies. Businesses must move away from rigid, single-carrier contracts and adopt multi-carrier platforms capable of dynamically routing parcels to various locker networks based on local capacity. Ultimately, this shift will redefine urban real estate. As local councils enforce strict zero-emission zones, access to micro-fulfilment nodes and locker spaces will become highly contested, giving significant leverage to the companies that own the physical access points.
